CIO Insight: Economics Dictate Targeted Use of AI Agents for Tasks Requiring Intelligence

Welcome to this Cloud Wars Agent and Copilot Minute. In these discussions, I’ll be analyzing opportunities, impact, and outcomes possible with AI; today’s focus: the economics of AI agents.

Highlights

00:12 — As we increasingly view AI agents as digital employees with specific roles and tools, we need to beware of high costs associated with complex process design. Think of an advanced AI agent as a consultant who can perform various tasks; we shouldn’t use such agents for routine tasks. It’s inefficient to have an expensive agent repeatedly rediscovering and executing known processes due to costs of latency, retries, monitoring, security, and human supervision.

01:52 — Gartner has predicted that over 40% of agentic AI projects will be canceled by 2027 due to escalating costs, unclear business value, and inadequate risk controls. I recommend using agents for tasks with unclear objectives, messy information, or exceptions, while conventional automation should handle known, repeatable steps. Here’s a three-stage model: first, let the agent discover and reason through the work; second, move repeatable parts into deterministic automation; and third, use the agent as a supervisor and exception handler.

02:16 — AI vendors should be questioned not just on their agents’ capabilities but also on the parts of the process that actually require reasoning. Consider the cost of running a process multiple times and whether stable steps can be moved to a cheaper execution layer. The real opportunity lies in redesigning work to apply intelligence precisely where it creates value, rather than placing an AI agent at every keyboard to imitate every action a person performs.

03:59 — It’s so important to use AI agents intelligently and not overuse them for routine tasks. Think about how intelligence can be applied to create value in your processes.
